I know very little about the operating costs of marine diesels compared to outboards or gas inboards.

I expect that the purchase costs of diesels is much higher that that of Outboards

Are diesels twice (or more) as expensive for regular and ongoing maintenance ?

Any help/explanation on this appreciated.

5x plus more time off the water and very few capable people to work on them.

Non-turbo diesels will cost less to maintain and rebuild. If you know the specifics which cat series it is easier to get an idea of maintenance cost some HDM and diesel marine mechanics are members. Shafts are less than inboard/outboards but 26 year old ones will have cost maintenance issues as well.

I’d budget 25k a year in maintenance cost if she’s in Bristol condition, and they list all of their annual engine maintenance and 75k a year if they don’t.
 
Having owned twin turbo diesels , shaft driven boats for 36 years ( 150 Hinos (4000 HRS ), 270 Cummins ( 1200 Hrs), 330 Cummins (2600 Hrs) . These are hours I've put on, not total engine hours. I totally disagree. Other than normal maintenance, they have never cost me a nickel. Spent more on repairs for my outboards and I/O's than the inboard. diesels.
Old rule of thumb from when I was in the boat business 45 years ago were - to be comfortable financially, the boat should not exceed 10% of your net worth and one should budget !0% of the boat's value for annual maintenance and upgrades. Some years more, some years less, but fairly accurate over the years at least for me.

Diesel Volvos and sterndrives and like the perfect storm of money pit. From what others have told me based on their experience at least

Thanks, great advice. I was suggesting a little over 10% of the purchase price given the age and high hp. You likely know which diesel engine boats to walk away from and which to run from, so would never touch anything that would get into the 75k mark but a few I have helped friends run away from have.

Love straight shaft/diesel combo! Simple, reliable and none of the headache of I/O's. During my guide days of the late 80's into the 90's multiple yacht owners of then multimillion dollar yachts told me they allocated around 10-12% of the value of their vessels for maintenance and crewing. Not sure what that would be now, but probably similar, maybe a bit higher.
